Build or buy? The real question lies elsewhere.

Since the explosion of generative artificial intelligence, one question keeps coming up in almost every organization:

Should we develop our own AI platform or buy an existing solution?

The question seems logical. Yet it is incomplete.

The real question is not who will write the software. It is rather about determining who will bear responsibility for security, governance, technological evolution, regulatory compliance, and, above all, the protection of the company's strategic knowledge.

The real cost goes well beyond development

Many organizations assess an AI project based on the number of developers required or the cost of a software license. In practice, the software itself often represents only a fraction of the investment. An enterprise artificial intelligence platform will typically require components that represent the hardest costs to anticipate, namely:

  • a robust document architecture;
  • knowledge governance;
  • consistent classifications and taxonomies;
  • security and access control mechanisms;
  • connectors to existing systems;
  • data ingestion pipelines;
  • continuous model monitoring;
  • regulatory compliance;
  • change management;
  • user training;
  • ongoing technology maintenance.

Building is not always a bad decision

Contrary to much commercial messaging, developing an in-house solution is not necessarily a mistake. Some organizations already have an experienced architecture team, a mature DevSecOps culture, a strong capacity for innovation, highly specific needs, and sovereignty or security constraints that are incompatible with a commercial solution.

In those contexts, in-house development can become a strategic advantage. But the risks still have to be understood before investing several million dollars.

Conversely, a commercial solution can allow a far faster path to production. However, this approach also raises several essential questions:

  • Who really owns the data?
  • How is the knowledge protected?
  • What happens if the vendor is acquired or shuts down?
  • Can all of the data be easily retrieved?
  • Can the models be replaced?
  • Are the security mechanisms genuinely suited to your industry?
  • Will the costs remain competitive five years from now?

The highest-performing organizations often adopt a hybrid approach

In large companies, reality is rarely binary. What you frequently find is a combination of solutions, such as:

  • commercial platforms;
  • open source components;
  • in-house developments;
  • private models;
  • cloud services;
  • on-premises infrastructure;
  • systems specialized for certain lines of business.

The goal is not to avoid this diversity but to govern it intelligently.

The role of an independent advisor

This is where an independent partner comes in, one whose role will not be to convince you to buy any particular platform. Its role will be to answer, objectively, the fundamental questions that should always be addressed before any technology decision:

  • Is your organization genuinely ready for AI?
  • Is your data usable?
  • Is your governance sufficient?
  • Are the legal risks under control?
  • Will your architecture be able to evolve over the next ten years?
  • Is your project economically viable?
  • Will the investments under consideration truly create a lasting competitive advantage?

An investment decision worth hundreds of thousands or several million dollars deserves an independent analysis. A few weeks of assessment can make it possible:

  • to avoid months of pointless development;
  • to considerably reduce the risk of cost overruns;
  • to select the technologies that are genuinely suited;
  • to identify the security requirements that are so often overlooked;
  • to improve data quality before it is fed into an AI;
  • to accelerate user adoption;
  • to protect the company's strategic information assets.
